Spreadsheet to WhatsApp CRM: Moving Safely

Moving From a Spreadsheet to a WhatsApp CRM Without Losing Data
Almost every Indian business that sells on WhatsApp starts the same way: one phone, one person, and a spreadsheet with names, numbers and a column called "status". It works until the day two people need the same conversation, or someone leaves and takes the phone with them.
This is the part nobody plans for, so it usually happens in a panic. Here is how to do it calmly.
First, admit what the spreadsheet is actually holding
Open it and look honestly. In most sheets we see, there are four kinds of data mixed together:
- Contacts — name, number, city. Usually fine.
- Deal state — "called", "interested", "sent quote". Usually inconsistent, because three people wrote it.
- Notes — the valuable part. "Wants delivery after Diwali", "brother decides".
- Chat history — not in the sheet at all. It is on someone's phone.
The first three move cleanly. The fourth is the one that hurts, so deal with it first.
The chat history question, answered honestly
You cannot import old WhatsApp conversations into the API. Meta does not allow it, and any tool promising to migrate your chat history is either exporting text files or not telling you the truth.
What you can do:
- Export the important threads from the phone (WhatsApp lets you export a chat as a text file) and attach them to the contact in the new system as a note.
- Accept the cut-off. Pick a date. Before it, history lives in the export. After it, everything is in the CRM.
- Keep the old phone for six months. Do not wipe it the week you switch.
If your number itself is moving to the API, read the number migration guide first — that step has its own rules and a point of no return.
Clean the data before it moves, not after
A CRM makes messy data more visible, not less. Thirty minutes of cleaning saves weeks:
- Phone numbers to one format — 91XXXXXXXXXX, no spaces, no +, no 0 prefix. Mixed formats create duplicate contacts on day one.
- Remove the dead rows — enquiries from two years ago that never replied are not contacts, they are noise.
- Fix the status column — decide on five stages, maximum. "Interested", "Hot", "Very interested" are the same stage with different moods.
- Mark who has opted in. This is the one that matters legally and practically; see what happens when a number gets restricted.
Import in two passes
Do not upload all 4,000 rows on the first attempt. Take 50, import them, and check what broke — usually the phone format or an extra column the file did not expect. Fix the sheet, then upload the rest. Two passes take an hour. One bad pass takes a day of de-duplication.
What changes for your team on day one
Be ready for this conversation, because it decides whether the CRM is used or abandoned:
- Staff no longer reply from their personal WhatsApp. For some people that feels like a loss of control.
- Every reply is visible to the manager. Say this openly rather than letting people discover it.
- The upside is theirs too: no more "who replied to this customer", no lost enquiry at 11pm, no handover chaos when someone is on leave.
Set up roles before go-live so nobody sees more than they should, and write the first set of quick replies with the team, not for them.
The first week checklist
- Greeting and away messages set, so nobody is ignored outside hours — examples are in this guide.
- Five quick replies for the questions you answer every day.
- One person named as the owner of unassigned chats.
- A daily five-minute check: anything unanswered over two hours.
- Old phone still on, forwarding nothing, just as a safety net.
The short version
Clean the sheet first, accept that chat history does not migrate, import in two passes, and spend your energy on the team conversation rather than the software. The businesses that struggle with this move are never the ones with bad data — they are the ones who skipped telling their staff why it was happening.
Frequently Asked Questions
Can I import my old WhatsApp chat history into a WhatsApp CRM?
No. Meta does not allow past conversations from the app to be imported into the Business API, and any tool claiming otherwise is only attaching exported text files. Export the handful of threads that matter, attach them as notes, and treat your switch date as the cut-off.
What is the most common mistake when moving from a spreadsheet?
Inconsistent phone numbers. Mixed formats like +91 98765 43210, 098765 43210 and 919876543210 create duplicate contacts the moment you import. Convert everything to 91XXXXXXXXXX before uploading anything.
Should we move all our contacts at once?
No. Import 50 rows first, check what breaks, fix the sheet, then import the rest. A failed bulk import leaves duplicates that take far longer to clean than the extra pass costs.
