WhatsApp CRM for Solar and Home Improvement Companies in India

The short answer: 60 to 120 days, 14 planned touches, one thread

A rooftop solar or modular kitchen enquiry in India closes in 60 to 120 days, and most installers touch that lead three or four times before quietly giving up. A WhatsApp CRM turns those three touches into fourteen planned ones, inside a single thread, without hiring another caller.

That is the whole business case. You are not buying chat software. You are buying the discipline to stay present for four months on a Rs. 2 lakh decision that the customer will discuss with a spouse, a father, two neighbours and one electrician before saying yes.

Everything below is that system.

Why solar and interiors break the CRM you already have

High ticket, low volume, very long memory

A D2C brand runs 4,000 orders a month at Rs. 800 each. You run maybe 25 closures a month at Rs. 1.8 lakh to Rs. 12 lakh each. One lost lead is a month of salary. That changes what software has to do: it does not need to handle scale, it needs to refuse to forget.

The failure mode is always the same. A homeowner enquires in March, says "monsoon ke baad dekhte hain", and nobody talks to them again. In September they buy from whoever messaged them in August. The winning installer was not cheaper. The winning installer was present.

The enquiry starts on WhatsApp and dies in a personal phone

Nearly every enquiry here lands on WhatsApp, and in most companies it lands on a salesperson's personal number. When that person resigns, the pipeline resigns with them, and the owner cannot audit a single follow-up.

A WhatsApp Business API number fixes that structural problem first: one business number, multiple agents, every conversation stored, assignable and searchable, with the lead stage attached to the chat instead of to somebody's memory.

Qualify an enquiry in six messages, not six phone calls

The five questions that actually predict a close

Do not build a twenty question bot. In four years of watching these funnels, five answers decide whether a solar enquiry is real, and four decide it for interiors or uPVC.

  • City and pin code. Decides DISCOM, subsidy process, and whether you even service that area. Ask it first so you can disqualify fast.
  • Ownership. "Is the property owned by you, or rented?" A tenant cannot sign a net metering application. This single question saves more wasted site visits than any other.
  • Monthly electricity bill amount. The fastest proxy for system size. Below Rs. 1,200 a month, rooftop solar rarely pays back well enough for the customer to stay committed for 90 days.
  • Roof area or sanctioned load. You need roughly 80 to 100 sq ft of shade free roof per kW. Sanctioned load matters just as much, because most DISCOMs will not approve a plant larger than the sanctioned load without a load enhancement application.
  • Timeline. "This month, in 2 to 3 months, or just checking prices?" Customers answer this honestly on chat far more often than on a call.

For modular kitchens and interiors, swap the middle three for carpet area, possession date, and budget range as a bracketed choice. Never ask for an exact budget in the first conversation. Offer three ranges as buttons and let them tap.

Hot, warm and park: scoring and routing

Score on the answers, not on enthusiasm. Owner plus a bill above Rs. 2,500 plus a timeline inside 60 days is hot and goes to a human within 10 minutes. Owner with a longer timeline is warm and enters the nurture drip. Tenant, or out of service area, gets a polite close. Parking a bad lead well protects your cost per site survey, which in most Indian cities runs Rs. 800 to Rs. 2,000 once you count fuel and engineer time.

Collect the electricity bill and site photos inside the chat

Ask for one thing at a time, in the right order

Email attachments are where solar deals go to die. On WhatsApp the customer already has the bill photo in their gallery. Ask for it in the chat, and design the flow so exactly one document is requested per message.

Order matters. Ask for the electricity bill first, because it is easiest to send and it unlocks everything: consumer number, DISCOM, sanctioned load, average units and connection type. Roof photos come next, and the site address last.

Working copy for the bill request, sent inside the open conversation window:

"Perfect, {{1}}. Please share a photo of your latest electricity bill, the front page is enough. From that I can tell you the exact system size and your final cost after the PM Surya Ghar subsidy. Just click and send it here."

For roof photos, be embarrassingly specific or you will get one blurry picture of a wall: "Please send 3 photos: (1) the full roof from one corner, (2) any water tank, parapet or tree that makes shade, (3) your meter box. Phone camera is fine."

The CRM should file these against the lead automatically, so your design engineer opens one record and sees the bill, the photos and the qualification answers together. If your team is still forwarding images to a WhatsApp group called "Solar Site Photos", you do not have a CRM, you have a landfill.

Proposal, site survey and the first 14 days

Send the proposal as a PDF in chat, not as an email link. Name the file properly, for example Sharma_3kW_Proposal_Pune.pdf, because that filename is what gets forwarded to a brother-in-law for a second opinion. Put the three deciding numbers on page one: system size, net cost after subsidy, and estimated monthly savings. The rest is appendix.

Add a short message under the PDF, because a naked attachment gets ignored: "Attached is your 3 kW proposal. Net cost after the Rs. 78,000 central subsidy is Rs. {{1}}, and your bill drops from about Rs. {{2}} to under Rs. {{3}}. Happy to walk you through it on a 10 minute call, when suits you?"

Site survey scheduling and the two reminders that matter

The site survey is your real conversion event. Once an engineer stands on the roof, close rates roughly double. So protect the slot with exactly two reminders and no more: one confirmation the moment it is booked, and one reminder around 18 hours before with a clear reschedule option.

Send a third and you become noise. Send none and no-shows sit near 30 percent, which in a 25 survey month is eight wasted trips. Name the engineer and say he will call 30 minutes ahead. Homeowners cancel far less often when they know who is coming.

Subsidy, net metering and PM Surya Ghar status updates

Under PM Surya Ghar: Muft Bijli Yojana, central financial assistance is Rs. 30,000 per kW for the first 2 kW and Rs. 18,000 for the third kW, capped at Rs. 78,000 for systems of 3 kW and above. That money arrives only after a chain of steps: national portal registration, DISCOM feasibility approval, installation by a registered vendor, net meter application, DISCOM inspection, the commissioning certificate, and finally bank details submission, after which the subsidy is typically credited within about 30 days.

Your customer does not understand any of that chain. What they understand is silence, and silence after they have paid an advance is where your Google reviews get destroyed. Every angry review in this industry reads the same: "paid in June, no update till August".

Template the milestone map, then never explain it again

Write one utility template per milestone and fire it automatically when the stage changes in your CRM. Seven templates cover the entire journey from feasibility to subsidy credit. Each one states what just happened, what happens next, and the expected date. That third element is the one everyone forgets and the one that stops the phone from ringing.

The drip sequence for leads that go cold

Roughly 60 percent of qualified solar and interiors leads go quiet after the proposal. They are not dead. They are waiting for money, for a family decision, for the monsoon to end, or for possession of the flat. Your job is to be the name they remember when that unlocks.

A 90 day calendar that does not get you blocked

The rule is one message every 10 to 14 days, and every message must carry something the customer did not have before. Never send "just following up". Here is the sequence that works:

  1. Day 3: a 40 second video of a completed install in their own locality. Local proof beats national brand names.
  2. Day 10: the savings math restated as one line, for example "at your current bill of Rs. 3,400, this pays back in about 4 years".
  3. Day 21: finance. Collateral free loans up to Rs. 2 lakh are available for systems up to 3 kW at around 7 percent under the scheme, which lands the EMI near a normal monthly bill.
  4. Day 35: a real customer story with a name, locality and before and after bill amount.
  5. Day 50: a genuine deadline, such as a panel price revision or a quarter end offer. It must be real, or you burn trust permanently.
  6. Day 75: the polite exit. "Should I close your file, or keep it open for later?" This message alone revives 5 to 8 percent of dead leads, because it gives people permission to say no and many of them say wait instead.

Measure two things only: reply rate per step, and block or opt out rate. If opt outs cross 2 percent on any step, that step is the problem, not the audience.

The 24 hour window, template categories and what Meta charges

This is the part most installers get wrong, and it shows up as a bill they did not expect. When a customer messages you, a 24 hour customer service window opens and you can reply freely with any content, including PDFs, photos and voice notes. Outside that window you cannot send free text at all. You must send a pre approved template.

Templates come in three categories, and Meta bills per message by category. Marketing is the expensive one. Utility, which covers transactional updates about something the customer already bought or requested, is far cheaper, and utility templates delivered while a customer service window is open are currently free. That is why every milestone update in the table above is written as a utility template and not as a promotion.

Click to WhatsApp ads are the single best lead source in this category, because the homeowner arrives already in a chat instead of on a form they will abandon. The click opens a 24 hour window, so your first reply can be free text and can carry your qualification questions immediately.

But that click is not a marketing opt in for the next four months. Capture consent explicitly, in the chat, in plain language: "Shall I send you the proposal and updates on WhatsApp? Reply YES to confirm. You can reply STOP anytime to stop receiving messages." Store the timestamp of that YES against the lead.

Under the DPDP Act, consent must be free, specific, informed and unambiguous, backed by a clear notice of what you will use the number for, and it must be as easy to withdraw as it was to give. In practice that means three things you can implement this week: a consent log with timestamps, a STOP keyword that instantly suppresses marketing templates, and a deletion process when someone asks. Never upload a purchased database of "homeowners in Pune". That is the fastest way to get your number quality rating dropped and your templates paused.

Installation milestones, EMI options and AMC renewals

Once the advance is paid, the customer's anxiety goes up, not down. Six utility updates carry them through: material dispatched, mounting structure done, panels installed, inverter commissioned, net meter applied, subsidy credited. Attach one photo to each. A picture of their own roof with the structure up is worth more than any reassurance you can type.

For finance, put the EMI options into the chat as a numbered choice rather than a PDF: full payment with a discount, bank EMI through your tie up, or the subsidised scheme loan. Then hand the qualified ones to a human. Never let a bot quote interest rates.

The most ignored revenue in this business is AMC. A solar plant needs cleaning and inspection, a waterproofing job carries a warranty check, and a modular kitchen needs a hinge and channel service. Fire a utility template 30 days before expiry with a one word RENEW reply. Installers who run this properly renew 40 to 60 percent of AMCs, on a service line that costs almost nothing to deliver. That single automation usually pays for the software several times over.

When a WhatsApp CRM is not the right tool for you yet

Honest section, because half the people reading this should wait.

If you close under 8 to 10 jobs a month and you personally speak to every enquiry, a shared team inbox on the free WhatsApp Business app plus a disciplined spreadsheet will serve you better. The API costs money per message and needs someone to write and maintain templates. Below a certain volume the spreadsheet wins on effort.

Skip it too if all your work comes from a builder, an architect or a channel partner rather than from homeowners. Your problem there is one relationship, not 300 conversations. Same if nobody in your company will own the system. Automation with no owner decays into unanswered messages, which is worse than no automation.

The moment to switch is easy to spot: when two or more people handle enquiries, when leads arrive from ads instead of only referrals, and when you cannot answer "what happened to the Kothrud enquiry from last month" without calling someone. At that point the leakage costs more than the subscription.
